Does outsourcing web development to India work?

Yes, it can work well for a US business. It works when the project has a defined scope, a clear way of talking to each other, and a contract that says you own everything. It goes wrong when a business buys the lowest hourly rate and hopes the rest sorts itself out.

Three things decide the result. First, a written scope, so anyone can tell whether the work is on track. Second, a communication rhythm, meaning fixed calls and weekly demos instead of occasional emails. Third, ownership: the code, the accounts and the domain are in your name from day one.

We are an Indian agency, based in Noida, so read this knowing we have an interest. We have tried to say plainly when we think you should not outsource at all. How much does outsourcing web development to India cost?

Less per hour than most US agencies, but the hourly rate is the wrong number to compare. One published guide puts India at about $20 to $50 an hour for offshore developers, with the low end for junior people and the high end for senior ones (source). That is one guide's average, not a quote. Rates in the market vary with seniority, so treat any single figure with care.

A better comparison is the total price for a defined result. As a worked example, here are our own prices for US and international clients. They are Astrafolio's prices only. We do not publish other agencies' numbers because we cannot verify them.

Why do rates differ so much?

Rates differ because the people differ. A senior engineer who has shipped similar products works faster and makes fewer expensive mistakes than a junior one. Agencies with sales and account layers charge for those layers. Very low rates usually mean junior work billed as senior, which costs more once you pay for rework.

What does the quote not include?

Budget for these outside the quote:

  • Your own time. Someone senior on your side needs a few hours a week, more in the first month.
  • Rework when requirements are misread. Distance makes this more likely, not less.
  • Payment fees and currency conversion on international transfers. Check the current fee for your route.
  • Hosting, domain and software subscriptions, paid to the providers directly.
  • A second vendor, if the first one does not work out.

What are the risks of outsourcing web development to India?

Every risk below is manageable. None is manageable if you ignore it.

Communication

Good English is not the same as good communication. What you are testing is whether the team tells you bad news early. The most expensive pattern is four weeks of "on track" followed by a demo where nothing works. Weekly demos of working software stop that.

Quality

Ask who will write the code, by name, and put those names in the contract. A strong lead on the sales call who disappears in week two is a common pattern. A short paid trial on real work is the cheapest way to see actual quality.

Intellectual property and security

You should own the code, designs and assets. The contract should say so, and it should say when ownership passes to you. Keep the code in a repository in your company's account from week one, so nobody can hold it hostage. Ask how the team handles access, passwords and your customers' data, and sign an NDA before you share anything sensitive.

Hidden costs

Most hidden costs come from a vague scope. If "a customer portal" is the whole description, every later detail becomes a change request. Write down what is included and what is not.

Is it safe to outsource web development to India?

It is as safe as the structure you put around it. Your protection comes from the contract and the way the work is run, not from trusting a vendor's reputation. Pursuing an overseas supplier through the courts is slow and costly, so build the safety in at the start.

Use this checklist:

  • A written contract with IP assignment, so code and designs become yours.
  • An NDA before you share business or customer information.
  • Code in your own repository from week one, with the vendor added as a collaborator you can remove.
  • Hosting, domain, analytics and app store accounts registered in your name.
  • Milestone payments tied to working software, never everything upfront.
  • A weekly demo you can watch and, if needed, stop.
  • Two references you can call yourself, from projects like yours.

On tax and legal paperwork, speak to your own adviser. An Indian supplier may provide forms such as the W-8BEN-E that US companies sometimes ask for, but what applies to your payments depends on your situation. Confirm with your own adviser before you sign.

What about the time difference?

India is ahead of the US, and that is a real constraint. Our working day is 09:00 to 21:00 IST. That is 11:30pm to 11:30am US Eastern in summer and 10:30pm to 10:30am in winter. So the overlap is your morning, and we do not claim more than that.

Live calls every US morning. Then we keep working while you sleep, so you wake up to progress. The trade-off is that a question you ask at 3pm Eastern waits until the next morning for a live answer. Written updates and clear scope reduce that wait. For West Coast clients the morning overlap is shorter, so agree your call times at the start.

If a vendor cannot answer these in writing, treat that as your answer.

When you should not outsource

We turn down work that belongs elsewhere. Do not outsource if:

  • You cannot define the scope yet and need someone in the room to work it out with you.
  • The work is regulated so that staff or data must stay in the US.
  • Nobody on your side can make decisions within a day.
  • Your budget is so small that a template or a local freelancer would do the job.
